Tropicana faced a critical inflection point. As a beverage leader expanding operations worldwide, including a new processing plant in Belgium, the organization was seeking to standardize EHS initiatives across its international footprint. When Chris Masters joined the company as Senior Director of Global Environmental Health & Safety, he brought with him a vision for a more integrated, user-friendly, and future-proof platform. Just because you have a good program, it doesn’t mean you’re not going to have injuries. And on the flipside, just because you don’t have injuries, that doesn’t mean you have a good program. So being able to create a tiered scorecard for your program — and Benchmark Gensuite’s the only software provider out there that offers that — with all your data in one place so you can score yourself, for me that’s the biggest thing.”

The implementation strategy was guided by an agile, seven-week rollout plan:
“I know the implementation and support team on a first name basis. I have their cell phone numbers. If I need something, I can just reach out. They’re 100% engaged. I’ve also participated in the software’s innovation working groups, and it’s fantastic because they want to know exactly what you want so they can go make it happen. They want the feedback and they keep evolving. It shows that the ideas are being heard. You always know the Benchmark team is listening to what you’re saying. The value is huge,” Masters shared about his experience working with Benchmark.

Tropicana complemented the implementation, training, and support resources provided by Benchmark with internal user onboarding, customized PowerPoints and tutorials, and on-demand sessions, creating an accessible and inclusive learning environment for site leaders and team members worldwide.

During the implementation process, Chris and the Tropicana team also focused on aligning their EHS KPIs with operational language and performance management goals, gaining early buy-in from senior leadership and reinforcing EHS as a core business function.
When we talk about program execution and strategies for implementation success, the question should really be how do you get more engagement with your program? How does EHS become an enhancement in the business, and how do you start speaking operational language? By getting KPIs and EHS into the business plans,” Masters explained. “It starts at the top. Having conversations with your operations leaders, with your VPs, with HR, Quality, and Maintenance, so you’re all speaking the same language and communicating your expectations. You inspect what you expect.”

By embedding KPIs into business plans and leveraging tools like Concern Reporting and the Management System Scorecard, Tropicana significantly improved visibility, accountability, and responsiveness across its EHS operations.

“Collaboration is the biggest piece of it,” Masters shared. “Making sure that communication lines are open. Because if the team really understands up and down what you’re trying to do, then at that point it becomes that much easier to get the information you need into the system. And we then can use that data to the best of our ability.”

Chris explained that the platform’s good catch and concern reporting capabilities have been critical in supplying the team with data-driven insights. “Concern Reporting is the easiest tool to use. We typically see that 75% of concern reports get escalated somewhere else in the system, whether that’s as a corrective action, or in Incident Management as an event. As your organization matures, that information gets even better. And from an AI perspective, you can use Genny AI to weed some of the noise out. Still, I’ll take all of the findings all day long and twice on Sundays because it all gives me a place to start.”

The mobile app has also been a popular method of collecting data from the field. “The mobile app is pretty much incredible. You literally have the whole platform in your hand. The benefit is tremendous,” Masters stated.
